Re: 2 nap questions
Healthy Sleep Habits, Happy Baby is fantastic. I just started observing their drowsy signs (which, luckily, occurred at the same time) and I would put them in their cribs. Even if they didn't sleep or go right to sleep, I made sure that I was setting precident and getting them familiar with the routine.
Even now, as we approach the transititon to the ONE nap a day period, I am referring to the above book. It makes everything less of a guessing game and gives a framework of how to arrange naps.
ETA: I think they both started napping around the same time at about 4 1/2-5 months. They were preemies, so that might have delayed them a bit.

Re: 2 nap questions
Mine started regular scheduled naps at 4 months. I just decided one day they were going down for a nap in the morning and then afternoon and it worked! They have been on that schedule since. Before that it was more cap naps wherever they were...in car, bouncy seat.
